Lean Strategy
Creating and implementing the vision |
| The company vision is the ideal that the company always seeks and around which the organization shapes or reshapes its culture. The vision provides the members of that organization something which remains after removal of beliefs and rules. |
| Lean transformation requires a vision that will be shared by the entire staff, which can be converted into concrete and measurable goals and which is related to all activities for improvement in the organization. |
| EXEGENS® has created a structured process for developing and implementing a customer-oriented vision. Designed for the executive teams, the process will involve the participants in a serie of exercises to assess the competitiveness of the organization and its plans for the future. |
Strategic Planning |
| Defining a Lean strategy means analyzing and understanding the fundamental areas for improvement which will enable your company to achieve its objectives. • How does your organization make money? • How does your organization spend money? • Where are the profits, revenues and related margins? • Where to focus for improvement? |
| To succeed, you must define the organization’s strategic priorities which will be connected to all daily improvement activities. |
| This requires: • to identify the current state of the organization; • to identify and prioritize the strategic objectives; • to translate the strategic objectives of the organization into tactical improvement initiatives and projects; • to identify the appropriate measurements; • to establish the implementation process; • to identify the economic and financial impact. |
| Using Lean Management System with proven efficacy, EXEGENS® can help: • to make the initial diagnosis; • to define your Lean strategy; • to establish and implement a process for implementation; • to define the objective and the policies of your management system; • to identify the organizational structure necessary to support your strategy. |
| Our vision of the future is a complex project in which management and business structures are optimized, including business structure, organizational structure and operational and human resource structure. We make fundamental reforms in the existing business structure and we support business growth and launching in new areas of business so that the company is constantly expanding. |
Implementing policies |
| The main goal of the policy implementation (strategic management) in a Lean company is to focuse the company’s improvement efforts on a few well-defined initiatives and to align and mobilize the strategic business units, infrastructure, sites, departments and all support staff in the transformation process. The EXEGENS® consultants will work together with your transition to Lean team in order to define and implement a highly targeted set of objectives for improvement and initiatives which will integrate your strategic priorities in day-to-day activity at every level in your organization. |
Organizational diagnosis |
| The organizational diagnosis is a powerful way to understand the current state of a company and identify major gaps in its basic capabilities. Using reference tables and diagnostic questions relating to organizational strategy, structure and strengths, the organizational diagnosis provides a framework that allows a company to analyze its strategic position, to define the specific process for the improvement initiatives and to identify methodologies needed to improve capabilities you’ll need to compete in the future. |
| Using the diagnosis points, EXEGENS® will help your top management team to obtain a diagnosis of the critical areas for the changing process of your company: • Strategy refers to the strategic intent - the kind of company you want to be; • Structure refers to how the internal and external business relations are arranged; • Strengths refer to organizational capacities. |
Assessment |
| If you are missing a clear understanding of the present stage, it is impossible to get up and implement an improvement plan. EXEGENS® consultants in collaboration with your staff at all levels can make an objective assessment of operational productivity to provide a clear understanding of the current state, together with recommended improvement opportunities, cost/ benefit improvement analysis, an action plan and the timeframe to execute the plan. |
| The EXEGENS® evaluation process is a top-down approach, starting with top management goals and perspectives on strategies related to current and future state, and ending on the production site using the primary observation of the processes. During the evaluation process, inefficiencies, impediments, inconsistencies and all forms of wastes are sought and then the best techniques / specific tools that can remedy the situation are adapted. |
| In a typical assessment, EXEGENS® studies all areas or only the concerned areas of the company with techniques for analyzing the collected data. During the 3-5 days evaluation period are conducted interviews with staff and a variety of data are collected and analyzed. The results of data analysis are presented to the selected managers and highlight: • Details of wastes (classified according to the method, performance or wastes of use); • List of other problems; • Estimate potential for improvement; • Specific ideas for improvement; • Suggesting an implementation plan and a schedule for it. |
| Based on the desired result, EXEGENS® may adjust the assessment to be as brief or detailed as you need. |
